1812 and 1815: When His Own Principles Failed

Military Context
The first four chapters show how Napoleon's principles produced victory. This one examines how the same principles produced his destruction — because a framework showing only wins cannot tell you when it fails.
1. 1812: Speed and Supply Turn on Him
Napoleon invaded Russia with roughly 600,000 men, the largest European military operation to that date.
His speed principle inverted here: the Grande Armée's rapid marching depended on living off the land, and the Russians withdrew continuously while burning everything, leaving nothing to forage. The faster he moved, the further from his depots he went, toward a destination containing nothing.
The result: some 600,000 set out and a few tens of thousands returned. The overwhelming majority of losses came not from battle but from starvation, disease, and cold.
2. The Opponent Refused the Decisive Battle
Napoleon needed a decisive engagement and Kutuzov declined to supply one.
The Russians retreated continuously, abandoning even Moscow. Napoleon occupied a burned and empty city, won at Borodino, and gained nothing — because his entire method presupposed an opponent who would stand and fight.
This is the chapter's most important lesson for investors: a strategy depending on a specific response from the opponent fails when the opponent changes their response.
3. 1815: Concentration Fails for the Last Time
At Waterloo, Napoleon detached Grouchy to pursue the Prussians, intending precisely to prevent the enemies uniting — his lifelong central position strategy.
But Grouchy failed to stop Blücher, and the Prussians arrived that evening. Napoleon's main force was already exhausted from frontal attrition against Wellington, and the battle ended the moment the two enemy armies joined.
Note the failure mechanism: the central position requires the pinning force to hold, and this time it did not. The precondition raised in Chapter 3 was validated here at the highest possible cost.

The shared structure: all of these work under normal conditions, and none failed through poor execution.
Actionable Trading Rules
- Identify what conditions your strategy depends on: every method has implicit premises; write them down and check periodically whether they still hold.
- Distrust strategies requiring a particular market response: if your method needs the market to behave a certain way, it bleeds continuously when behaviour changes.
- Require each leg of a multi-part strategy to be independently robust: if any single link failing collapses the whole, real risk far exceeds apparent risk.
Relevance to a Retirement Portfolio
This chapter explains why a retirement portfolio should rest on as few premises as possible.
Every one of Napoleon's principles was true, and together they required a series of conditions to hold simultaneously: supply available, opponent willing, subordinates capable. The more conditions, the lower the probability that all of them hold.
A plan requiring "equities return X%," "inflation stays under Y%," and "I retire at Z" is likewise a multi-condition strategy. A conservative withdrawal rate, an ample cash buffer, and broad diversification earn their value precisely by depending on very few conditions, so no single failed assumption brings down the whole.
